How to Make Self-Motivation Easier, Part I

Changing habits, making good choices, or really pushing hard toward a goal can get very difficult when it comes time to act. Probably you’ve had experiences, like I have, where good intentions beforehand weren’t enough to force a good choice when the time came. Continuing to try despite not always succeeding is key in developing good habits, but it’s not the only way to be more successful with self-motivation. In fact, there are a lot of things we can do to make self-motivation easier. While you might already know some of these ways, especially if you’ve been reading this site, the reason for this article is to ask the question, “Are you doing everything you can to make progress toward your goal easier?”

To help provide a good answer to that question (and to offer some areas to look at in case the answer is “no”), here’s a list of many ways to make willpower and self-motivation easier. After all, making the task easier usually means getting better results for less effort: it falls into the category of the time-worn advice “Work smarter, not harder.” There are limits to how much willpower we can summon up on a moment’s notice, but there may not be limits to the advantages we can stack up beforehand.

Decide what to do and make plans
Probably the single most important thing any of us can do to facilitate good choices is to understand what those choices should be ahead of time. If the task is studying, then how much studying needs to be done, and when should it happen? If the task is some kind of daily upkeep, like following up on e-mails within the day or keeping the dishes from piling up, what’s the exact plan for how these things will be handled?

Anticipate problems
If you ever find yourself explaining away self-motivation problems by saying “I was going to ____, but ____,” this may be a sign that you need to work on anticipating problems. Someone who’s trying to eat more healthily will be much more successful if they figure out what the options and dangers are before they walk into a party or a restaurant, for instance. Someone who’s self-employed and is trying to get in more work time will want to figure out ground rules for situations like when friends visit from out of town or for how much time–if any–it’s OK to spend doing things like volunteering or socializing during the work day.

Improve your tools and environment
In other posts I’ve gone into some detail about the value of choosing the best tools and setting up an encouraging environment for work on your goal. For example, a more welcoming environment can help a writer write more; having the right software or paper system can help another person organize much more easily.

Prepare
It can help sometimes if we think of ourselves as our own assistants. We have large, important goals, but often moving toward those goals is much easier when we do some grunt work ahead of time. To help facilitate a study session later in the day, try laying out books and other study materials on a table or desk so that starting requires just sitting down. To eat better, shop better.

How Not to Blow a Diet Over the Holidays

It’s one thing to maintain willpower in normal circumstances, in an environment you can control, after a lot of practice. It’s usually much more difficult to stick to your chosen path when circumstances change: travel, holidays, restaurants, vacations, celebrations, moves, new jobs, and so on. Thanksgiving through Christmas is like a parade of these kinds of issues, at least for anyone working on weight loss. Yet some people get through the holidays maintaining or reducing their weight, in the same way some people can go to restaurants full of unhealthy foods and find the good choices there. How does this happen?

The information in this post is specifically about weight loss, but these tactics work for any kind of challenge to willpower, and apply to sustaining any habit through a hard time. The tactics are 1) commit yourself, 2) get informed, 3) make a plan, 4) throw away illusions, 5) enlist help, and 6) resist attacks.

Commit Yourself
You can either let yourself go on the one hand, consuming huge quantities of food, feeling overstuffed, gaining weight, and possibly feeling unhappy about it; or you can commit to eating modestly and expending a lot of effort, avoiding a lot of foods you’ll probably really want to eat, being conspicuous, feeling much better than everyone else after the meal, and then maybe marveling at your success.

If you do want to eat a lot, probably no one will stop you–but if you’re deciding to eat healthily, you’ll need to commit yourself completely. Habit and tradition are generally too strong to be overcome without real resolve.

Get Informed
What foods will be at the event you’re going to? Which ones might be good choices for you to eat? Find out the calorie counts (or exchanges, etc.) for each one. Whatever system you use to track what you eat, apply it to the things you expect to see at the event you’re going to, so that you know for certain whether or not a sliver of pumpkin pie fits in your plans, or whether the potatoes or the cranberry sauce are a good idea. If you don’t have a system for tracking what you eat, you’ll almost certainly need one.

Make a Plan
If you expect trouble over the holidays, that’s an immediate indication that the habits you already have probably aren’t up to the challenge. So you’ll need to make specific plans for behavior–plans more advanced than a general intention to eat less. Willpower is not a vague energy that you can draw from the æther to apply to different situations by “just doing better”; it’s using mental tools to steer yourself into acting differently than you usually would.

What will you eat? How much will you eat? What will you do if the food you’re expecting to see isn’t there? What will you not eat? What will you say when someone tries to urge you to eat it, since after all, “it’s a holiday” or “it’s just this once” or “Martha made it herself” or “it doesn’t count”? What anti-hunger techniques will you use? (See “24 Ways to Stop Feeling Hungry” for some options.)

If you want better choices for food, considering making or bringing them yourself. Eating separate food from everyone else takes a little courage and makes you stand out. But it also demonstrates that you’re serious and committed.

Remember that you’ll need to plan for each event you go to, or else make rules that will keep you on the path for all events. It especially helps to have an emergency plan for unexpected events, like when someone brings cake into the office or you’re invited to dinner on short notice.

Throw Away Illusions
You may not need to hear these things, but in case you do: when you’re trying to lose weight, everything you eat “counts.” Your biology won’t care that it’s Thanksgiving. If you don’t get to eat something that looks good to you, you’re not owed any compensation. You don’t get any do-overs except that you can try again the next time an event comes up. Some people at the event may try to make you feel guilty for not eating; if they don’t have to haul the resulting fat cells around, though, they don’t get a vote.

Enlist Help
If you tell people in advance that you’re losing weight and really don’t want to gain it back over during the holidays, they have more of a chance to prepare themselves and to assist and support you. Walking in the door with your own meal in Tupperware when some one’s already gone to the trouble of making your favorite pie can cause trouble both with your relationships and your eating habits. Giving notice in advance can make it easier for others to help.

Not that everyone will necessarily want to help. Some people may feel that your work on your weight is an implied criticism of their own weight. Others may mistakenly think that trying to lose weight means that you think you “need” to lose weight to be a valuable person rather than that you’re just a valuable person who just wants to lose weight. Some people may be offended that you don’t stick to traditions or don’t eat what they’ve prepared. You’ll have to decide whether it’s more important to have their approval or to stick with your own priorities. It’s very easy to go with the approval; that’s the popular choice.

Resist Attacks
It’s very likely that someone will offer you food that doesn’t fit your plans–and maybe even try to insist. In addition, foods have a nefarious and evil way of offering themselves. Plan how you will resist these attacks and remind yourself that they are attacks when they occur (not in the sense of someone else intending to cause harm, but in the sense of posing immediate and real danger to your well-being). It sometimes helps to recognize the attraction before fighting it, for instance saying mentally “Yes, I could have some more mashed potatoes with gravy, and I would probably enjoy them. I ‘m just choosing not to.”

Holidays and special events aren’t easy to navigate. If, like me, you’re walking into the den of the beast with the intention of coming out lighter on the other side, good luck! Handling Distractions by Managing Responsibilities, Devising Rules, and Erecting Barriers

snowball_fightThis series of articles on distraction is adapted from my eBook on Writing Motivation. In the first article in the series, I talked about the high cost of distractions and mentioned four things we can do to minimize them. The second article delved into how location choice can help prevent distractions. The next article will consider some ways to deal with distractions that can’t be prevented, while this one covers three prevention tactics: managing responsibilities, devising rules, and erecting barriers.

 

Manage responsibilities
Managing responsibilities means using planning and negotiation to minimize interruptions. If you want to set aside time every night from 9:00 to 10:00, tell everyone you know that you’re busy during that time and would appreciate no phone calls or spur-of-the-moment visits. If you’re a parent and have a spouse or partner, offer to take full responsibility for the kids during certain periods in exchange for your spouse doing the same thing during your pre-arranged work times. Almost anyone who might either interrupt you or be a means to head off interruptions is a good person to negotiate with to help keep these times undisturbed.

Managing responsibilities may also mean finding ways to keep yourself from being distracted by other obligations. In my interview with her, writer and entrepreneur Nancy Fulda talks about the effectiveness of taking care of small, nagging tasks before tackling the larger, more consuming ones: “The problem with that was that all those unfinished tasks weighed on my mind.  It was like a mountain of work hanging over me, this big dreadful pile of Things That Needed Done, and it sapped my energy like a vampire … The thing is, that huge dreadful mountain tasks seldom took more than an hour to complete.”

Devise rules
Devising rules means thinking about possible interruptions and coming up with solutions to head them off before you even get started. The resulting solutions are ones you can adhere to without thinking, for instance “Never answer the phone while practicing” or “When decluttering, never stop to read anything: instead, put anything of real interest aside in a ‘to read’ pile.” Rules have to be clearly planned so that there is no thinking involved. If one of your rules is not to open your e-mail program while you’re working on your finances or not to watch TV until your housework is done, then you’ll know that you’ll need to be strict about those rules in order for them to work. When you have preplanned responses like this, dealing with the situations you’ve anticipated does not take a large amount of attention, and therefore doesn’t require the wholesale reorganization of thoughts a full-fledged distraction would have forced.

Erect barriers
Erecting barriers means taking physical steps to guard your work area from interruptions: a sign on the door saying “Please come back after 2:30 PM,” unplugging your phone or your network cable, putting on music that you work well to, and using earplugs are all ways to use barriers to temporarily shield your environment from the infinite distractions of the outside world.

Locations That Prevent Distractions

This series of articles on distraction is adapted from my eBook on Writing Motivation. In the first article in the series, I talked about the high cost of distractions and mentioned four things we can do to minimize them. This article follows up by discussing the first of those four, choosing your location. 

Location, location, location
To the extent that you have some control over the times and places when you are focusing on a goal you’re trying to achieve (like getting your finances in order, learning a language, or writing a book), good choices of working environment will help you work better and with fewer interruptions.

We don’t always consider the power a location can have to minimize distractions, but once we do, the kinds of locations are fairly self-evident: favor locations where there will be few distractions, and try to avoid places where you might run into friends or be expected to respond to people or events. The most accessible and convenient locations–your home or usual workplace–are often the most vulnerable to distractions because people will expect to find you there. But places where you’re less likely to be distracted, like a friend’s spare room or the library (when those kinds of places are options in the first place), often involve extra time and effort to reach, and therefore may discourage work on your goal or cut into your productive time.

While there’s no way around being bound to a location for some efforts, like decluttering, avoid being completely dependent on one location if possible: the more times and places you can use to work toward your goal, the more progress you’re likely to make.

To the extent that you have a choice, try to prefer working on your goal at times when you’ll have minimal distractions, as long as those times don’t offer other problems—for instance, late at night can be a peaceful and productive time to work, but not if you’re always exhausted by then, or if it will have a serious effect on you getting enough sleep, or if  your work would wake somebody up.

Sometimes it’s possible to get more uninterrupted time to work on your goal by shifting around more interruptible activities, like housecleaning. 

Mental work environment
Your mental work environment is also a key factor. You can prepare your brain by committing to the project you’re about to work on and setting a minimum amount of time to focus on it. Avoid shifting around among different kinds of tasks within one work session when possible–for instance, working a little on your business plan, then answering some correspondence, then coming back to the business plan–since when you make these shifts you’re effectively interrupting yourself.

6 Ways to Be Happy at a Job You Don’t Like

There are two common kinds of advice I’ve heard given to people who don’t like their jobs. One is “suck it up,” which is pragmatic but not very inspiring. The other is “then get a different job,” which is inspiring but not always pragmatic. In this post, I won’t attempt to untangle the question of when it is or isn’t a good idea to leave your job, although sometimes that may be the best call. Instead, let’s say that you’ve decided you want to stay at your current job, and the only problem is, your job is a drag. Is it possible to be happy even if you’re spending 40 hours a week (or more) doing something you don’t like? Often it is. Other people are living happy lives despite lousy jobs. Why not you?

1. Remember Why You’re There
It’s nice to have a job, to be paid, and to have something to do. You might have other reasons for your job as well. Getting in touch with them dispels the false idea that we’re forced to be at work. Sure we need to work to get money to live (most of us, anyway). But there are people who don’t have the work or the money, and it’s nice not to be in that situation.

2. Know What You Don’t Like
As with most situations where we have negative emotions, one of the first and most important steps is mindfulness. When we find ourselves reacting negatively to a situation and want to change that reaction, it helps (a lot) to figure out where the reaction is coming from. Sometimes the answers are fairly obvious (“I don’t like it when my boss comes into my office every five minutes to ask about something”) and sometimes they’re may be something that you haven’t consciously considered before (“Come to think of it, it’s this depressing room that’s bothering me the most.”) If your job isn’t satisfying to you, there’s probably more than one reason. Pay attention to your thoughts whenever you’re feeling most unhappy: this leads you to the causes.

3. Change the Details
Improving your actual job situation–negotiating a raise, getting transferred to another group, trading some responsibilities, etc.–is too big a topic to go into in detail here, but it’s well worth thinking about. Would better tools help you enjoy your work more? Creating more social ties with coworkers? Making your work environment more welcoming? Taking on more responsibilities? Sharing certain jobs with coworkers?

It’s not unsual to feel as though certain kinds of situations are unchangeable, only to find out that a simple request or a new approach can change them in important ways. Look for these kinds of opportunities.

4. Fix Broken Ideas
As human beings, we have evolved amazingly sophisticated mental systems for making ourselves miserable. Very often, we tell ourselves false (though true-sounding) stories in an ongoing mental commentary. Some examples are things like “She should have done that last week,” “I’m completely miserable here,” “This project is doomed to fail,” and “They all think I’m an idiot for forgetting about the presentation.” These broken ideas can be repaired by restating them as factually as possible, for instance “It would have been easier for me if she had done that last week, but she’s not always going to do things the way I’d like.” Broken ideas create tension and stress. Repairing them allows us to let go of negative ideas that are dragging us down.

5. Get Into Flow
The ultimate way to enjoy your work is to learn to get into a state of flow with it as often as possible. Flow is a state in which you’re challenged, but within your abilities; you’re able to focus without distractions or interruptions on a task; and you’re getting moment-to-moment feedback of some kind on how well you’re doing. Being in flow means being absorbed in the work and losing track of time because you’re so interested and involved. Not everything can be done in flow, but while it may be easier to imagine it working for surfers and violinists, it also can work beautifully if you’re washing dishes, filling out paperwork, or repairing a lawnmower.

Some tips on getting into a flow state are here. The most useful thing I can say about flow in a single sentence is that it only happens when you’re focusing on one thing, not when you’re allowing yourself to be distracted, or when you’re stopping and starting different tasks. Having fun while working, surprisingly, turns out to be easiest when you are working hard and efficiently.

6. Find a Goal
Flow experiences and most other kinds of enjoyable activity require having a goal (or goals). Just responding to things as they come is not generally an effective way to seek happiness. Even if your goal is just to improve your turnaround time by 5 minutes or to find something positive to say in every customer interaction, it allows you to focus and think about it rather than about boring, distracting, or tedious details that might otherwise take up your attention.

If you’re not happy at work it may be that you should consider another kind of job, but whatever position you have, there will very likely be parts you don’t enjoy. By remembering your reasons, knowing what’s behind your dissatisfaction, making the most of your work environment, fixing broken ideas, aiming to get into flow, and finding goals, you’ll have the best chance of being happier with your work … and taking those positive feelings with you when you go home.

How Tools and Environment Make Work into Play, Part II: Letting Your Environment Help You

On Monday, I talked about how especially well-thought-out tools can make work more enjoyable and productive. Today I’ll be moving on to the topic of work environments and how subtle differences in your surroundings can attract you to your work and help you work better. I won’t go into great detail with each item: I think you’ll get enough of the idea to be able to apply it to your own workspace from just visiting each piece of the puzzle.

The essential question is this: what could you do to the space where you work that would

  • make you happier or remind you of things that make you happy
  • make it easier to concentrate
  • put things more easily to hand or more conveniently out of the way
  • attract you to your work
  • remind you of why you do the work you do, or
  • put you in a good mood or frame of mind to focus?

In answer, here are eight elements you can look at improving to make your work environment work harder for you.

Light: Is there enough of it? Is it prevented from glaring in your eyes and reflecting off screens? Is there a way you could get more natural light, or a lamp with a quality of light that is more comfortable for you?

Space: Does your workspace feel open and uncrowded? Can you easily move in it without bumping into things? Can you see and get to things without being obstructed?

Music: If music helps you work, do you know what kinds of music fit your working habits the best? Have you experimented with different kinds? Do you have a convenient way to play music? If you don’t have a library of music available to you where you work (or even if you do), I highly recommend Pandora, a free sort of jukebox where you steer the music selections by naming artists and songs you like. In case your musical tastes turn out to be anything like mine (which are a little unusual sometimes, I admit), you can hear my Pandora stations at http://www.pandora.com/people/luc2 .

Comfort and ergonomics: Of course it’s more expensive and takes more trouble to get a good office chair or a drawing table that you can set to exactly the right height, but if you spend long hours in a particular workspace, problems like back pain or a crick in your neck can tend to make your work unenjoyable or cut your work sessions short, so some extra effort and expense might be worth it in the long run.

Neatness and organization: Your workspace only has to be neat and organized enough that you can easily get to everything you need to use, nothing’s in your way, and you’re happy. For me, having a place for everything and everything in its place is an ongoing process, but one that makes me noticeably happier to sit down to work whenever I make progress at it; for you, a little more disorder might be joyful–or like many people, you might find a little time spent on organization goes a long way in lifting your spirits.

Beauty and personality: Photographs, objects that make you feel at home, artwork that puts you in a good mood, or anything that makes your workspace more comfortable or beautiful is likely to make you more eager to get things done, as long as it isn’t distracting.

Refuge: Both in commercial buildings and home work areas, it might be an option to have privacy and peace or it might not, depending on the way things are arranged.

If you have some say about your workspace, you might consider whether you would be happier and more productive in a more peaceful setting than you have now–or in a setting where you get to interact with others more. If you would prefer peace but need to work in the midst of chaos, remember that it is possible to adapt. I used to be nearly unable to write in a room where I could hear anyone talking; after a couple of years of writing, by necessity, in a room that was also a playroom for two young children, I grew nearly immune to distraction. One large writing project was finished in the midst of a bunch of writers having a half-convention, half-party–and it was a lot of fun to work in that context. We’re adaptable creatures.

The directions of things: Though I was skeptical at first, I learned some valuable techniques from a feng shui expert who came in to talk to a group of us at a former job. Not all of the teachings of feng shui necessarily struck me as constructive for offices (though admittedly, I know only a little about it), but the ones I like are:

  • Avoid having things (corners of tables, pens, etc.) pointing at you while you work, as it can set you on edge.
  • Try to work in a position where you can easily see the door. This prevents having to wonder who might be behind you.
  • Arrange your workspace so that things meet in curves or open angles rather than corners. For instance, turn one piece of furniture 45 degrees where it meets another to create a more harmonious line.
  • Add plants to your workspace; some easy ones to maintain that are tolerant of offices include ficus and jade plant

How Tools and Environment Make Work into Play, Part I: The Example of Scrivener

Most of the articles on The Willpower Engine have to do with our mental state and not with outside things like rewards and assistance. There’s a good reason for this: in research, intrinsic motivation (motivation that comes from within ourselves) shows itself to be much more powerful than extrinsic motivation (anything that happens outside us) time and again. Carrots and sticks are nothing compared to ideas and desires.

But there are some ways we can change our environment that in turn make a big difference in our mental state, namely by setting things up invitingly. In this article I’ll talk about one specific tool (Scrivener) for one specific kind of goal (writing), but if you’re interested in how tools and environment change things, read on.

Scrivener is Macintosh-only (later edit: no longer Mac only! A Windows edition is now available) software for writing novels, non-fiction books, screenplays, and other large projects–I’m using it to write the Willpower Engine book, for example. It allows you to organize and switch around among a lot of different pieces of the same project; to add, delete, and move around these pieces; and to store research information (including pictures, videos, notes, Web pages, and so on).

So what’s so great about that? Well, nothing earth-shaking, but when you’re working on a writing project with lots of pieces–whether those pieces are chase scenes, eras of Roman history, or moments that change a character’s view of the world–one of the biggest problems is focusing on each piece intensely as you write it while still being able to keep the whole project in mind. I can be in the middle of writing a chapter when I think of something I need to include in a later chapter. Using Scrivener, I can click on the document that has the outline for that later chapter, stick in the the thought, and be back to writing within 10 seconds.

Before Scrivener, in order to prevent getting off track or distracted, those kinds of notes would tend to end up in a big document that would eventually have to be organized and re-organized, requiring me to write some, organize some, update my outline, and then go back to writing again. In a normal word processor, I have to impose organization. In Scrivener, organization is the whole idea, and in the normal course of using the program I automatically put things in their places.

It’s only a few clicks and a few seconds easier and faster than doing the same kind of thing with a couple of folders full of files, but because it’s so easy to do things in an organized way in Scrivener, I do much more more of it there than I would in any other context. This means that almost all of my time and attention when I use Scrivener is focused on what I’m writing or planning out at that moment, and it also means that as I finish one thing, the next thing to do is often sitting there, ready for me to plunge into it without having to go back and figure out where I’m going next.

If you’ve read many of my other posts, you might begin to recognize these pieces as being the kind of things that help a person get into a state of flow. Flow, briefly, is a state in which you’re highly focused on a task, working enthusiastically at your highest level of skill, to the point where the time just seems to fly by while you get things done. As you can imagine or may know from experience, it’s both very productive and a ton of fun.

I don’t mean this article to be an advertisement for Scrivener (although it’s a great tool, and I recommend it for writers who have Macs), but when we look at how for some writers using this program instead of even a very good word processor affects getting things done, it’s clear that the right tools can do a lot to create a productive and enthusiastic mental state.

So what kinds of tools help make work inviting, improve focus, and boost productivity? Search out tools that

  • keep your work organized with little or no effort, like tool trays for graphic artists
  • let you break your work up into smaller pieces, like a long workbench that offers room for a series of components to be spread out
  • are attractive or appealing, like a comfortable pen that makes a good line
  • work smoothly and effectively all the time, like a top-notch pair of hair cutting scissors
  • keep your tools or components in front of you (rather than hiding things you might need to remember or find), like pegboard
  • are intuitive, like an iPod

In Wednesday’s article, I’ll turn the discussion to work environment itself and what kinds of changes we can make to turn a space where we’re trying to get something done into a space that actually helps us get things done–and make the process more enjoyable. Entrepreneurial Motivation and Creating a Business from Scratch: An Interview with Nancy Fulda

Nancy Fulda is a writer, editor, entrepreneur, Web developer, and mom who created AnthologyBuilder, a service that lets people edit their own anthologies of short fiction by professional writers. Creating this service from scratch took a lot of doing, and is a useful illustration of tackling a big task with no immediate payoffs along the way. I interviewed Nancy about that process and about some of the unexpected insights into her own motivation that came out of it. The rest of this post, except for headings, is in her own words.

The idea: a site where people could create their own anthologies
AnthologyBuilder is a custom anthology web site. Let’s say your nephew is fascinated by genetics and asks you for stories about geneticists. You’re not likely to find anything like that at the bookstore, but you can come to AnthologyBuilder.com and choose stories for inclusion in a mail-order book.  You can pick your own title and cover art, too. The finished anthology costs $14.95 and looks just like any other book.

I started AnthologyBuilder because I was tired of buying magazines and books where only a few of the stories interested me.  “What I want,” I said to my friends, “Is a do-it-yourself anthology web site that let’s me pick whatever stories I want.”  The response was so overwhelmingly positive that I decided to build it.

I had a pretty good idea what the initial effort would be.  I was a bit surprised, later, to discover how much work goes into maintaining and improving a project like this on a daily basis.

The first major obstacle
The hardest part was finding a programmer.  I have some background in computing, so I had a pretty good grasp on what the site would need to do, and I was surprised and dismayed to discover that there weren’t any programmers willing to take on the job for rates we could afford.

“It’s not that hard,” I kept griping to my husband.  “I don’t know why no one wants to do this.  I could almost program it myself.”

And in the end, that’s what I did.  It required teaching myself PHP, figuring out how to encode PDF documents, learning to purchase and administer web hosting, and brushing up on internet commerce, but after three months of work, the first prototype of the web site was ready to go.

How she stayed motivated
I think what helped most was keeping the Big Picture in mind.  At the beginning, the web site wasn’t much to look at, but I tried to see it for what it could be instead of for what it was.

I made mistakes, of course; everyone does the first time they try something new.  But I tried not to let those mistakes discourage me.  I’d tell myself, “It’s ok, I can fix this.  It will all work out in the end.”  And so far, it has.

Starting a business from home, with kids
The home environment [was] an ideal work locale for me; I have the mornings to myself while the older kids are in day care.  Afternoons get a bit crazy sometimes, but I often manage to sneak in an hour or two of work during the afternoon.

I tend to focus on one task at a time.  There’s a weird sort of rhythm that I get into when programming.  Some days, I can code up several web pages in far less time than it takes me to write a page of text.

My most productive work times — and this is going to sound odd at first — happened on the days when I spent the most time with the kids.  Happy kids make for better work sessions, you see.  Crabby children interrupt me more often, and I can’t concentrate well because I’m too busy feeling guilty.  I learned pretty quickly to put the kids’ needs first even if there were five urgent emails in my in-box.  I get more work done that way.

Dealing with distractions
One of the biggest hindrances at first was the number of internet communities I belonged to.  I enjoy hanging out with my online friends, and I’d spend up to two hours catching up on blogs and discussion forums before actually settling into the work day.

After a while it became apparent that I was going to need to change something.  It took some effort, but I finally convinced myself that I didn’t have to stay up-to-date on every thread of every discussion forum.  In real life, I miss conversations all the time, so why should I feel the need to be a part of every single thing that happens online?

I also learned that I prefer to take care of the ‘little’ tasks of the day before settling into the ‘big’ one.  By ‘little’ tasks I mean things like answering emails, paying the bills, and so forth; individual items that take less than five or ten minutes to accomplish.

I used to be so enamoured of the current project that I’d push all that little stuff aside and dive right into the ‘real work’.  The problem with that was that all those unfinished tasks weighed on my mind.  It was like a mountain of work hanging over me, this big dreadful pile of Things That Needed Done, and it sapped my energy like a vampire.

The thing is, that huge dreadful mountain tasks seldom took more than an hour to complete.  I learned that if I cleared that stuff off my plate first, I’d face the rest of the day with only a single (albeit large) task looming over me.

How things changed once the business was launched
AnthologyBuilder seems to run in one of two modes: “Coasting” and “Renovation”.

In “Coasting” mode I spend 5-10 hours per week on housekeeping tasks: reading submissions, processing orders, responding to customer emails, and so forth.  AB goes into Coast mode whenever life gets frantic.  It’s a comfortable, familiar pattern that requires little emotional or intellectual investment.

“Renovation” mode comes along every two or three months and tends to last for about a month.  This is where I implement new features, run promotions, rework the site design, and otherwise try to push the site to its next level of potential.  Renovation mode requires 15-30 hours per week and sucks up a lot of brainspace.

When I’m in Renovation mode, I’m bursting with excitement and new ideas.  I’ll find myself jotting notes down during breakfast or planning a new feature while playing with the kids.  This saps energy and attention away from the family, which is why I try not to let Renovation mode continue for too many weeks in a row.

I envision my various projects (AB, family, work-for-hire, and so forth) as a connected system, kind of like push-buttons that pop up when one of the other buttons is pressed down.  Whenever one project is the center of attention, all the others are Coasting.  I try to swap it around and make sure every project gets its fair share of attention over time.

Sometimes I wondered whether AnthologyBuilder was unfairly sapping resources the family needed elsewhere.  Every time I discussed it with my husband, though, we both felt strongly that we should stick with it.  So we made adjustments and kept plugging along.

I would have abandoned the project without a second thought if I’d felt that AB was causing too much stress or that the family structure was cracking under the strain.  I firmly believe that knowing when to let go of a good idea is just as important as knowing when to snatch one up and run with it.

Advice for entrepreneurs
I’m often asked what advice I’d give to young entrepreneurs.  Two thoughts spring immediately to mind:

(1) Just because an idea doesn’t pan out doesn’t mean it was a mistake to try it. You gain skills along the way that will help make subsequent projects successful.

Perhaps more importantly, trying and failing brings a peace of mind that failing to try never can.  Okay, so it didn’t work out, but at least you know that.  You won’t spend the rest of your life wondering what might have happened if you’d tried.

(2) Don’t risk anything you’re not willing to lose.  This includes, but is not limited to, money.

Some Steps for Getting into a State of Flow

In a recent comment to my post Flow: What It Feels Like to Be Perfectly Motivated, Kaizan said, “I think the concept of flow as Csikszentmihalyi describes it is fantastic, but I didn’t really follow him as to how I was meant to apply it to my life.” It’s a good point: psychologist Mihaly Csikszentmihalyi has researched and depicted flow beautifully, but actually finding flow takes some work. Here, based on what I know about flow so far and on my own flow experiences, is a starter “how to” list for getting into flow.

First, not every activity should be done in flow. Flow requires being able to concentrate on one particular task or related group of tasks for a substantial period of time without having to switch gears. This can happen alone or with other people, but if anyone or anything is going to need to pull your attention away from the task–ringing phones, kids needing help with homework, pets needing to be let out–it will tend to disrupt flow. That doesn’t mean a person can’t have a phone, kids, or pets, just that whenever there are potential distractions, getting into flow means making sure as well as you can that distractions are taken care of: the kids have someone else to go to, the dog has already been out, and there are no telephone calls you’ll need to take, for instance.

Flow also requires that you know what you’re doing. It’s a balance between control and challenge: if you’re just barely getting a grip on a new skill, you won’t have the control you need. That doesn’t mean you can’t get into a flow state when learning or practicing, but the ways I know of to do that are either 1) mastering the basics first, or 2) getting into flow about learning, not about the activity itself. For instance, if you’re just starting out with guitar, you could conceivably get into flow in terms of learning chord patterns if you have good learning skills, but you wouldn’t be able to immediately get into flow with actually playing the guitar.

Experiencing flow also means needing to carefully set clear goals that provide a challenge. Even thoroughly washing dishes before a deadline, believe it or not, works as one of these kinds of goals: washing dishes well but quickly is a challenge, and the ticking clock makes your goal clear and also provides another essential element:

Feedback. You need to be able to know how you’re doing as you proceed. This may be as simple as dishes washed, whether or not you’re playing the music as written, or seeing the wall you’re framing fit perfectly into the space allotted for it. This feedback needs to be immediate, something you’re getting in real time. Any activity that can’t provide that in-the-moment feeling of “Wow, this is going great!” probably can’t be done in flow.

That’s it. Surprisingly, the task being doesn’t have to be something you would usually consider fun. You don’t have to be a world-class expert at it, and you don’t necessarily need complete peace and quiet. Flow can be achieved filing papers, making a sales presentation, playing “Fur Elise” on the piano, sketching, vacuuming, teaching, brainstorming, organizing … or anything else that meets the following simple requirements: you are able to focus on it; you have a clear goal; it’s challenging yet within your abilities; you’ve already learned the basics; and you can see how you’re doing as you go.

So not everything can be done in flow–but then, not everything should be: sometimes being more responsive, relaxed, mindful, open, or social is called for instead. But as an element of a healthy lifestyle, flow provides an unmatched opportunity to operate at the our highest level while enjoying every minute.

How to Stop Having a Bad Day

Wednesday’s post talked about what it means to have a bad day and how that kind of day can often be turned around, even in really difficult circumstances, by changing our thinking. Today’s post goes into some practical approaches for using our thoughts to improve our mood on all levels. Here are some specific strategies.

Idea repair: Our emotions are profoundly influenced by what we tell ourselves. If we’re coming up with thoughts that are misleading and destructive, we can break through that interference and feel relief quickly with idea repair.

Emotional antidotes: Emotions tend to keep themselves going, while going out of our way to think of things that make us happy or inspire compassion or love tends to counteract negative thoughts.

Mindfulness meditation: Meditation can relieve stress and give us more emotional resilience. If you haven’t tried mindfulness meditation and want to, you might take a class or look up materials by Jon Kabat Zinn.

Music: Music can be a direct path to emotional responses. Listening to exactly the right kind of music can turn your mood around quickly and powerfully.

Changing the environment: Opening the curtains, going to a place you enjoy, sitting in a garden … anything that tends to make you happier or to remind you of what’s good in the world can get you out of a negative mental rut.

Writing things down: Problems are easier to deal with if they’re clear instead of vague anxieties. Listing things that are bothering you or that you need to do can create clarity and a sense of purpose in place of general stress. More generally, writing freely about your thoughts can accomplish the same thing when you’ve got a bad mood going on and are not sure why.

Talking things out: Like writing, talking things out with a friend who’s a good listener can help clarify the situation and relieve stress.

Changing facial expressions: As silly as it sounds, research seems to show that changing our expressions–especially smiling–can help change our mood on a chemical level.

Working with a good therapist: If anxiety, stress, or bad moods come up for you a lot more than you’d like, a good therapist can make all the difference. Unfortunately, a lot of people associate therapy with mental illness, but it’s clear from recent research that psychology has a lot to say about how even an entirely healthy person can become happier and more effective in the world, and there are some therapists who are very good at helping make that happen.
