Randall Munroe Tells You Whether or Not It’s Worth the Time

It’s no secret that I think Randall Munroe often presents things through his XKCD comic that are not only well worth knowing, but that pertain specifically to living a better life. His most recent (as of this writing) is an especially practical example.

Is it worth the time?

A couple of useful things we can do with this chart:

  • Consider areas in our lives where it might be worth some time thinking about improvements.
  • Consider things we’re doing to make life more efficient that might not be worth the trouble.

Don’t Use Your Inbox as a To Do List

Let’s say an important e-mail arrives in your inbox, a message you have to reply to at length or do something about. You don’t want to forget about it, but you can’t take care of it right away, so what do you do? Put a star or a flag on it? Re-mark it unread? Put a post-it note up? Just hope for the best?

E-mail inboxes are lousy to do lists. An item in an inbox might have to do with one major task, a bunch of tasks, a task that could be done very quickly (like a one-sentence reply), or no task at all. It’s very hard to prioritize and sort them. Trying to use e-mails as reminders is kind of like trying to use a cat as a rolling pin: you might be able to make it work, but the process is going to be painful and you might not be happy with the results.

Taming my inbox
Almost a year and a half ago, I finally figured out how to keep my e-mail inbox empty. I don’t know if e-mail affects you the same way it does me, but it used to be that I’d go into my e-mail and immediately feel exhausted by the massive list of subjects I’d left lying around in my inbox. I’d look at the newest things, maybe delete some unimportant notices or spam messages, read anything quick and appealing, and mentally designate other messages to follow up on later.

“Later” would sometimes take weeks. Sometimes it would never come at all.

So e-mails languished in my inbox, growing from tens to hundreds to thousands, a huge mishmash of messages from friends I really wanted to hear from, junk mail, reminders of things to do (or that I had already done, or had let slip past), information I needed, and a lot of other noise. Just looking at it was enough to destroy my motivation for doing anything about it. The job always seemed too big until I finally figured out how it could be done early last year: see “How I’m Keeping My E-mail Inbox Empty.” My e-mail box was still empty 10 weeks later, and it’s empty today too, though it’s had periods where ten to twenty messages accumulated for a while when I wasn’t being completely vigilant.

Neat is good, but functional is better
Even with this e-mail organizational systems, I’ve still had trouble sometimes keeping on top of tasks that show up in my inbox. Some have languished in my Reply/Act folder for much too long, while others have been attended to when they weren’t the highest priority at the moment just to get them out of the way. Since I keep a separate task system, having tasks in e-mail too meant that I had to go back and forth between the two systems and try to decide which one had the most important task at the moment. That’s distracting, demotivating, and a pain in the neck. The best way to get things done is to know the one thing you’re going to do next and focus your energies on it alone. Prioritizing tasks needs to be something you can do once and then be done with, not something you have to reevaluate every time you finish something up and are looking for the next priority.

Making tasks out of e-mails
So what’s the solution? It’s a pretty simple one, actually: when you have an e-mail that needs further action, and when you can’t do that action right away, make a task to remind you to take care of that e-mail (making a note of the e-mail you have on the subject, for reference), then prioritize that task in your task list. If you don’t have a task list, read David Allen’s book Getting Things Done  and start one. It will make your life happier and simpler, believe me.

This approach works regardless of whether you keep an empty inbox like I do.

I know that making tasks for e-mails may feel like extra work, but the amount of effort involved is hardly anything, and keeping everything in your task list means the end of a lot of distraction, annoyance, and potential anxiety from having to remember and review multiple places that each might have things needing to be done. If you prefer not to go to the trouble of keeping a clean inbox, this approach even frees you from having to worry about whether your inbox is empty or not because you no longer have to worry you’ll forget about the important e-mails buried in with all the other stuff.

Little by Little or Big Push?

Over the past few weeks I’ve been through a major effort to go through all of my earthly possessions and get rid of everything I really don’t want or need. I used the “In what kind of realistic situation would I actually want to pull this out and do something with it?” test to decide what needed to go, as mentioned in my recent article “Some Tips for Getting Rid of Things.”

The things I set aside to get rid of went to a variety of places, some like the ones I mention in my article  “Clearing Your Mind by Cashing In.” Many items went to ReSource, a terrific local non-profit that provides a household good reuse store, building materials reuse store, and other departments while creating jobs and teaching job skills. Other materials were sold through Craigslist, given away through Craigslist and Freecycle, and set aside to be sold on Amazon and eBay. Of course our trash cans and recycle bin were also given a thorough workout.

The process, which is still in progress for me (I still need to finish going through books, primarily), took much longer than I would have imagined–but it also yielded a lot more things to sell or give away and freed up a lot more space than I would have imagined. Best of all, it has been taking innumerable little pressures and worries away: things I’ve held onto to fix or reuse somehow that I finally realized were trash, projects of going through things that are now done, and so on. Physical clutter can create mental clutter.

Coming to the end of this big push, I now have to ask myself: would it have been a lot easier on me to do this little by little over time? Or did I need to do it in one big push to do it at all?

The big push approach
The big push has some significant up sides. One of the biggest is that I didn’t have to reorient and remind myself of what I was doing every time I restart, which meant I could work efficiently. Another is that I could attack one part of the house, pull out everything in it, and take over as much space as I needed until I had sorted through all of that material. I also was able to easily keep focus on the job once I had started.

Yet another thing I like about the big push is the sense of accomplishment and catharsis. The change in my house was drastic, fast, and visible.

When doing a big push, it’s generally necessary to plan in advance and carve out time during which not only do you not have your usual responsibilities to attend to, but you won’t be badly distracted by other things you could do with the time, like socializing or relaxing. Big pushes generally require clearing the schedule, locking the door, and unplugging the phone.

The little by little approach
As great as the big push is, little by little has one killer advantage, which is that big pushes have a bad habit of never happening. For instance, if I were to wait until I actually had time to go through every piece of paper I own to get my papers organized, there’s a good chance that would literally never happen. Going through my things has taken about five full days so far–and I do mean full!–and that’s not counting the time I still need to put in selling off some of the things I’ve identified to get rid of. Being able to take that amount of time for organization alone was a rare opportunity, one that I jumped at, and for me, such opportunities come along often.

Another advantage of the little by little approach–and this too is a major plus–is that doing something consistently makes it into a habit. This is very useful for things that we’ll need to keep up once we get to our goal state. For example, if I were to do a major landscaping effort on my yard, doing it little by little would get me in the habit of working on the yard, which would be important to keeping up everything I had done in the initial effort.

Deciding on which approach to use
So if you’re facing a monumental project and are trying to decide whether to crank it out all at once or to do it little by little, here are some questions to ask yourself and some ideas to guide you based on those answers.

  • Does it need to be done at all? Even though the project may be a worthy one, are you willing and able to devote the time it will require? For instance, it might be nice to send Christmas cards to 200 people this year, but is that project high enough in your priorities to be worth the time it will take?
  • Does it need to be done very soon? If so, you may have no choice other than a big push.
  • Is efficiency of the essence? Big pushes tend to be more efficient than going little by little because of not having to stop and restart.
  • Are you going to learn as you go? When doing something little by little, you have a chance to reflect on and refine your methods. This can lead to great improvements in how you handle your project.
  • Can you free up the amount of time a big push will need? If not, little by little is your only option.
  • Will this be something you’ll need to maintain once the initial work is done? If so, little by little can do a better job of helping you develop the habits you’ll need.
  • What if the project goes over? For most large projects, estimates are more guesswork than reliable prediction. If you were to set aside an amount of time for a big push and at the end find you needed twice as much time, what would you do? On the other hand, if you were going little by little and found out the project would take twice as long as you thought, would that push completion too far away into the future?
  • Will you be getting help? Some help is better suited to big pushes, as with decluttering or physical labor. Other help is better suited to a little by little approach, as with processing documents that arrive through e-mail or working with people who don’t have large chunks of time available.

Whatever your approach, connecting with why you want to do the project will help you remain motivated.

Useful Book: Getting Things Done

Getting Things Done by David Allen is by far the best book I’ve ever read on organization, and it also has a lot to say about productivity and peace of mind.

When my friend Roger loaned the book to me, I was a little curious but didn’t expect much. I’d already had a pretty effective task management system in place for some time, and at best I was expecting Allen to offer a few ideas for minor improvements. It it did turn out to be true that most of the things he had to say in his book were things I was already doing, but Allen’s deep understanding of the subject offered me a wider, more useful view that was both practical and powerfully motivating.

Getting Things Done offers a way to look at and interact with “stuff”–papers, objects lying around the house, pestering concerns that keep surfacing in the mind, incomplete projects, dead plants, upcoming events, or anything else that’s fighting for our attention. Allen describes how to stream things into useful categories with a set of simple, familiar systems–task list, calendar, file drawers, etc. Yet the rules for the process he describes are not the familiar ones, because once something has been processed, you stop having to worry about it. Allen’s approach doesn’t just clean up and organize a physical environment: it creates reliable ways to know that you’re keeping track of everything and therefore creates a lot of peace of mind. Of course, this same approach does great things for productivity, and it yields unexpected benefits like increased reliability, management of stress, clarifying priorities, and improved communication.

My initial impression of the book was that it was mainly directed toward busy executives, and it’s true that these seem to be the people Allen mainly works with. However, he also understands perfectly well what needs to be done to deal with a home, family, or even vague set of aspirations for the future. I strongly recommend this book to anyone who is trying to organize, get a handle on an overly busy life, create more serenity and confidence, or become more productive.

The true cost of distraction
Distractions are pernicious for even more reasons than might be immediately obvious. They

  • offer unwanted invitations to stop doing whatever we’re doing,
  • require two mental “reboots,” one to address the distraction and another to return to work,
  • interfere with focus and immersion–distractions lower the number of pieces of information and connections we can keep in mind at once and force us to retrace our steps,
  • cut into time set aside for work toward a goal,
  • make otherwise productive activities more frustrating and less pleasurable,
  • encourage errors,
  • help discourage us from doing constructive things in the first place (due to feeling like we won’t be able to work uninterruptedly), and 
  • interfere with “flow” states, in which we’re engrossed in what we’re doing, highly productive, and enjoying ourselves.

If you have trouble screening out distractions, there are several useful techniques you can employ–but it may also help to know that focusing despite distractions, like virtually any other skill, is one that improves with practice. My experience certainly bears that out. It used to be that I couldn’t write or focus on work when there was any kind of noise around me, but there came a time when my home office had to share space with the playroom. Pushing through sometimes difficult writing sessions with kids playing in the background, I eventually became much more resistant to distraction, and a couple of years after that process began, I found myself cheerfully writing a book in the middle of a social gathering, and even contributing a little to the conversation from time to time. I  I didn’t do anything special to gain this skill except to keep trying to write even when distractions made it hard.

What our brains have to do to handle distractions
In his book Brain Rules: 12 Rules for Surviving and Thriving at Home, Work and School, developmental neurobiologist John Medina describes the process the brain goes through when it has to shift attention from one kind of task to another. It has to disengage from the first task, shutting down the systems it was using; assess the new task; fire up new systems for it; handle the new task; then go through the whole thing all over again when we switch back. Says Medina, “a person who is interrupted takes 50 percent longer to complete a task. Not only that, he or she makes up to 50 percent more errors.”

In other words, a two-minute interruption takes a lot more than two minutes away from whatever it interrupted. That interruption can also mean the difference between being in flow and being out of it

So, it pays to prevent distractions. There are at least four ways to do this: choosing your location, managing responsibilities, devising rules, and erecting barriers. Next week, we’ll talk about each of these strategies in more detail.
