A Simple Mnemonic for Being on Time

Lateness isn’t an enormously complicated problem, but a lot of us have trouble with it, whether from time to time or on a daily basis. A few years back, I posted How Not to Be Late: The 8 Principles of Being on Time, which has become one of the most popular articles on this site. That post covers the most practical information I can offer about lateness. For most of us, I believe those 8 ideas cover everything we have to do to conquer it.

Yet ideas are one thing, and putting them into practice is another. It takes time, effort, and attention to remember and use new behaviors, while for many of us, all three are in short supply. With that in mind, I put together a mnemonic that covers the four steps we can take to master lateness. I still strongly recommend reading How Not to Be Late, which covers both actions and attitude, but from there we just need a single word. That word is EAST, as in where the sun comes up in the morning (a time of day when lateness is especially common, which I mention in hopes of making the word itself a little easier to remember). Here’s what it stands for:

  • Early planning
  • Advance preparation
  • Set aside time
  • Tackle priorities first

Here’s a bit of explanation for each step:

Early planning: One of the mistakes many of us make is not thinking about being on time until the clock is already ticking. For instance, if I have an hour’s worth of things I really need to do before I leave, and I start 45 minutes before go-time, I’ve made myself late long before I walk out the door. Early planning means being aware of the event, knowing everything I’ll need to do to prepare, and having a good idea of how long getting ready will take.

Advance preparation: We identify the list of things we’ll need to do in the “early planning” step. Advance preparation can cross things off that list long before there’s any danger of lateness. Some examples of things that can be done in advance are gathering information, packing, preparing food, finding items that need to be brought along, planning routes, figuring out travel time, looking up telephone numbers, and picking out clothes.

Set aside time: This item isn’t needed for any task for which we can walk out the door (or pick up the phone) at a moment’s notice, but if we need to get cleaned up or dressed, get information, gather items, take care of things around the house or office, eat, or complete any other tasks before being free to head to the thing we want to be on time for, it’s necessary to set aside enough time to get those tasks done. It’s crucial to identify the true total amount of time that will be needed and to avoid cutting time we’ll need or being overly optimistic. Failing to handle this step well probably causes most incidents of lateness.

Tackle priorities first: When getting ready, starting with the most important tasks can let us be punctual even if something goes wrong or if preparation takes longer than expected. For example, if leaving to catch a train, it makes sense to ensure the ticket is at hand before, say, having a leisurely breakfast. The lower-priority items at the end of the process can often be sped up or skipped, but if we leave the most important tasks for last, that option disappears.

Putting EAST into practice
Using EAST will take a little effort up front: it requires fully understanding each of the points and memorizing the four terms. It won’t help me much to remember “EAST” if I forget what “S” means, for instance.

I’d recommend bookmarking this article, printing it out and putting it up somewhere you can easily refer to it, or to saving it to a smartphone or other device you’ll have on hand when you need it until you have the terms down and you’ve used them a number of times.

Is Your New Year’s Resolution Doomed by Uncertainty?

uncertaintyA resolution, whether it’s made at the New Year or any other time, is a fragile thing. It can get swamped by other priorities, be badly chosen and never bloom, die stunted from being planted with too many other resolutions, wither from inattention, or fail to thrive in any number of other ways. But even if we’ve chosen our goals wisely and pursue them relentlessly, there’s one necessity that can make or break us: certainty about exactly what we’re doing.

I’m running into this problem at the moment with eating habits. I’m training for a half marathon in the Spring, my first, and at the same time I want to eat lower on the food chain so as to fight climate change. I also want to manage my cholesterol better, since I have a genetic predisposition to cholesterol problems, but there are at least two major schools of thought on how to do that, and they’re completely opposed to each other. So do I want to eat better in the New Year? Absolutely: that’s a very important priority for me. Do I know exactly how I want to eat better? Well, uh …

It probably seems obvious that I need to understand exactly how I want to be eating before I can follow through, but the truth is that the traditional way of setting goals or resolutions skips this essential step entirely: we resolve to lose weight or to be more organized, to have more time with family or to increase our productivity–but the truth is, none of these are really resolutions or goals. They’re wishes, aspirations, the ways we’d like to see things turn out. They’re important to think about, of course, but in order to be successful we have to know what exactly we plan to do. Track calories every day for six months at MyFitnessPal.com and go to the gym at least three times a week come Hell or high water? Plan a family activity every weekend? Spend ten minutes every workday morning to organize tasks? Those are goals. Those are resolutions.

I’ll point a couple of things out about those examples: first, each one of them is quantifiable. You don’t have to guess whether or not you’re on track with goals like those. Second, they’re focused on what we do, not on what we want to have happen. We can largely control what we do; what happens then is a lot less under our direction.

To Make Better Choices, Create a Protocol

The real challenge of willpower often comes down to making good choices–a lot of them. One of the best ways to make a good choice is to come to a decision before you actually need to act: for instance, making firm plans to start cleaning out the closet at 3:00pm (ideally with an alarm or reminder in place) instead of coming to an opportunity to start and deciding between that and watching TV; or planning and packing meals for the day rather than choosing something to eat after you’re already hungry.

But for the choices that come up without planning, there are many other tools we can use. As opportunities or temptations come up, we can take time to envision accomplishing a current goal (visualization), focus on immediate positive benefits of a good choice, look for broken ideas, use distraction to steer away from a temptation, or focus on the mechanical steps of  acting well (for instance, see my post called “Just Don’t It“)–to name a few techniques.

Seizing the moment
What’s tricky about this is that bringing these tactics to mind takes special focus and a little time, commodities that are often in short supply when there’s an immediate choice to be made. If we wait to figure out what we can do about the situation, often by the time we are recollecting how to detect broken ideas or have come up with a good visualization to use, the opportunity has passed, the doughnut is already being eaten, or the procrastination has already begun.

The solution to this is to develop a protocol, a set of steps to follow every time you possibly can when a choice comes up that requires willpower.

How to create a protocol for choices
A protocol is short list of pithy reminders about willpower tactics: 3 to 4 items is good. It should contain the techniques you think have the best chance of getting you on track on short notice, summarized in a way you can memorize and bring to mind immediately when a situation comes up.

Once you think of your protocol, don’t hesitate: apply the first technique. If that gets you to the good choice you want to make you’re all set, but if it doesn’t seem to be working, switch to the second technique. No single technique is likely to work all the time, which is why having several already thought out is so powerful. Having too many, though, begins to get difficult to remember and hard to apply. Your protocol can swap out elements over time, but try not to overload it.

It can help to include both high-power techniques that require some time and attention and quick-draw techniques that you can apply immediately, since you want to have the big guns available but may not always have the time to deploy them.

Some examples
Protocol elements should be stated in a positive, encouraging, brief way. They should always be directed to plug into your motivation and long-term happiness and never to inspire guilt or to try to force yourself to do something you know you don’t want to do. Rather, these elements should redirect your thinking so that your actual desires in the moment change to make you want to pursue the best choice. There are many such techniques on this site. Here are a few examples. The terms in quotes are the kind of thing you might memorize, while the rest is just explanation. Your protocol elements might be much more specific to your goal than these general examples.

  • “What am I thinking?” – Search for broken ideas and repair them: see “All About Broken Ideas and Idea Repair
  • “Just go ahead” – Focus on the mechanical steps of doing the thing you want to do. If the task at hand is making a telephone call you’ve been avoiding, go through the moment-to-moment tasks of looking up the telephone number and dialing each digit instead of trying to get up enthusiasm. If it’s to stop eating, focus on moving your dishes to the sink, closing food containers, putting things away, washing up, walking into the next room, etc.
  • “Picture finishing it” – Use visualization to get some immediate happiness out of a long-term goal.
  • “Write it out” – Use a feedback loop to reorient yourself.

What Kinds of Goals Really Work?

Following up on two recent articles about New Year’s resolutions, “Should You Make a New Year’s Resolution?” and “Why New Year’s Is Such a Good Time to Make a Resolution,” today’s article takes a quick look at the kinds of goals that make good resolutions.

S.M.A.R.T.
The summer before last I posted “One Good Way to Judge Goals: S.M.A.R.T.,” which lays out some advice about goal-choosing from a personal development site called Mindtools. Mindtools offers a set of very constructive ideas in recommending that we choose a goal that is “S.M.A.R.T.”: Specific, Measurable, Attainable, Relevant, and Timebound. To put it another way, they suggest that we should choose one particular goal rather than a general area of improvement, that we find a way of telling as we go exactly what kind of progress we’re making, that our goals are realistically possible, that they really matters to us, and that they can be accomplished in a specific period of time.

Beyond S.M.A.R.T.
There’s a lot of useful material in this approach, but there are also a couple of things to be cautious about. For instance, make sure what you’re measuring to make the goal measurable is something that truly reflects your goal. It’s sometimes easy to measure something that’s easy to track but that doesn’t really show how you’re doing. For a popular example, see “Why Weighing In Is a Poor Way to Measure Progress.”

Second, you will probably be best served by a goal for your own behavior instead of a goal for results you want to get, because you can’t always control results, but you do always have influence over your behavior. Focusing on results rather than the process you want to follow to get those results can make it harder to figure out what to do and can sap enthusiasm when the results are affected by things outside your control.

Why New Year’s Is Such a Good Time to Make a Resolution

In an article last week (“Should You Make a New Year’s Resolution?“) I talked about New Year’s Resolutions and how to tell whether or not it’s worth it for you to make one. In this post I’d like to touch on a related subject, which is the value of New Year’s as a time to commit to a goal–that is, to make a resolution.

I’ll say first that the New Year certainly isn’t the only good time to commit to a goal. Almost any time, even when things are at their worst, can be a good time to change things for the better (see “Why the Worst Time to Change Things Can Be the Best Time to Change Things“).

Even so, the New Year offers some special advantages:

  • With the winter holidays over, for many of us the New Year is a great chance to incorporate something different into our normal routine without having to worry about the interruptions of vacations, holidays, or most other unusual circumstances. While it’s essential to find ways to continue to pursue our goals even when we’re pulled out of our routine, it’s easiest to get a habit rolling when things are at their most normal
  • There’s an emotional advantage to getting a new start, and even though on some level a new year is just a change in numbers, it does a real feeling of something new beginning that we can harness to our advantage.
  • Maintaining a winning streak can give extra durability to habits we’re trying to build (see “Harnessing a Winning Streak“), and January 1st is a convenient and effective date on which to start a new winning streak.
  • In a very real sense, it’s never a bad time to improve our lives. Even without its special advantages, January 1 is still a good date to start something positive.

I would offer a few cautions about starting a new goal, though:

  • Don’t start something new that will disrupt a good habit you’re already working on or that will sap too much time or attention from other priorities.
  • As tempting as it may sometimes be to try to remake our entire lives, choose only one goal to work on energetically at a time: choosing two or more almost always results in overstretching our time and attention, leading to failure. And be sure to choose the one thing that’s really most important to you.
  • Choose a set of behaviors (something you can control) and not an outcome (something you can’t control). For example, you might resolve to eat healthily and exercise (two ways to pursue a single fitness goal), not to get skinny; resolve to adopt good task management practices, not to “be more organized”; or resolve to work on your business idea, not to “get rich.”
  • Prepare first. It’s often hard to give proper support to a spur-of-the-moment resolution. By planning in advance you can make schedules, enlist help, read books, join groups, or do whatever else you need to give yourself the best chance of success.
  • Don’t give yourself a “bad habit bachelor party”: that is, don’t behave badly as a last gasp, as this will make it harder and more jarring to behave well. Making good choices is a reward to yourself, not a punishment, something that it will make you happy to embrace, not avoid.

This series will continue next time with a suggestion of a good way to review an entire life and take stock of what one goal is most worth pursuing for a particular person.

Should You Make a New Year’s Resolution?

New Year’s resolutions have a long history, reportedly stretching back to the ancient Romans in their worship of the double-faced god Janus and even a couple of millenia earlier to the ancient Babylonians. This doesn’t necessarily mean they’re a good idea for you or me, though. If you’re already working hard on one goal, for instance, adding another goal can drain enough of your time and attention that both goals fail, the old and the new.

In an experiment tracking 3,000 people in 2007, only 12% actually succeeded with their goals. If you want to be part of that 12%–and you’re already way ahead of the game by reading articles like this–don’t proceed unless you know that the resolution and the timing are right.

New Year’s can be an ideal time to start work on a new goal. As we’re getting into the time of year when planning for a New Year’s resolution makes the most sense, I’d like to talk about why New Year’s resolutions can work, what gets in the way, and how to tell whether or not to make one in the first place.

To resolve or not?
Resolutions can be harmful if we go about them in a bad way or drain effort from a goal already being pursued. When considering making one:

  • Only focus on one large goal at a time. I know it’s hard to put aside some things we really want to accomplish while focusing on one particular goal, but changing habits (which is what we need to do to achieve goals) requires not only a good approach but also plenty of time and attention–too much for it to be possible for most of us to transform in two or more ways at once.
  • Only proceed if you know what you want and what to do to get it. Having unclear goals or lacking a plan will usually result in failure, which is disheartening and not very constructive. If you know what you want but not how to get it, do some research. You can start on this site, The Willpower Engine, where you can find hundreds of free articles on changing habits and pursuing goals, or by talking to or reading about someone who has done what you want to achieve, or by finding a good group to join.

I’ll continue with this series on New Year’s resolutions in upcoming articles by looking at  the special advantages of making a resolution at the New Year, some cautions, and a way to inventory your goals and dreams so as to go forward in the best possible way.

How to Have a Good Day: The Night Before

Having a good day–a day when things are going well, when you feel in a groove and are making good choices–can just happen, but it can also come from good preparation (see “How Preparation Enables Stronger Willpower“). Here are some ways we can prepare the night before to have a particularly good day. In a follow-up article, I’ll talk about things we can do in the morning to start a day off on the right foot.

  • Plan extra time into the next morning. The more we have to rush in the morning, the more tense we tend to be and the more likely something will go wrong–or that a slight delay will be a serious problem instead of a nuisance. Also, starting the day off well generally requires having a little time in the morning to think, and ideally time to meditate and/or exercise.
    If you find yourself being late in the mornings, you can change that by following the recommendations in “How Not to Be Late: The 8 Principles of Being on Time.”
  • Get a good night’s sleep. It can be difficult to change our nighttime habits to get more sleep or to get enough but get up earlier, yet the payoffs are much higher, as a rule, than, say, getting an extra hour to watch TV. See “18 Ways to Get a Good Night’s Sleep.”
  • Solve problems in advance. If you can predict some of the trouble you may run into during the day–like getting into a bad mood because of a meeting with someone you don’t like, or having to get past a counter full of free bagels while trying to lose weight–you can picture solutions and make plans. It’s much easier to act on a plan you’ve already made when trouble arises than to improvise one on the spot, especially if you’re distracted or overwhelmed. You may even want to write some of these solutions down to review in the morning.
  • Choose one good thing to get done early on. Many of us have a lot of things we want to accomplish on any given day, but choosing one specific thing that especially needs to get done or that is particularly valuable can make it much easier to focus on and accomplish that thing early in the day, and that accomplishment can boost motivation and mood powerfully.

How to Make Habits Form More Quickly

While it always takes time for a habit to form, if we want to encourage one to take hold, here are some key things we can do:

  1. Do it more often. Each repetition of a behavior helps to strengthen the neural connections that can make that behavior automatic.
  2. Skip the excuses and exceptions. While nobody’s perfect, it’s important to keep in mind that any time we skip a day or decide to let things slide because of “special circumstances” sets things backward and delays the formation of a habit. (See “How Not to Make Excuses“)
  3. Plan in advance. Sometimes we don’t have a lot of attention to spare to think about a goal at the times when we need to make key choices. By planning ahead when we do have a few moments to think, we can have the right choices mapped out for us and increase our chances of making them.
  4. Think, visualize, discuss, daydream. The more time we put into thinking about our goals and imagining the payoffs, the easier it is to tap into motivation when we need it. Use a daily commute, time waiting for appointments, time in the shower, and even conversations with friends to spend more brain time on your goal.
  5. Simplify. The more we make our desired behaviors simple to manage, the more likely we are to be successful managing them. Use tools, regular events, well-thought-out systems, and repeatable behaviors to stay on track.
  6. Find the appeal. It’s much easier to keep to a course of action when it’s something we think of ourselves as enjoying instead of something we think of as a chore or limitation.  Focus as much as possible on the things that make a behavior appealing, and be willing to try to find some enjoyment even in circumstances you’re used to thinking of as unpleasant, like feeling hungry or getting organized.

6 Steps to Overcome Procrastination

Struggling with procrastination is common, and it often happens that the longer we put something off, the more awful the idea of facing it seems to feel. Here are a series of simple steps that can be used to overcome procrastination for one task at a time. If you follow them closely, you have a very good chance of finally making progress on whatever you’ve been putting off.

1. Schedule. Begin by scheduling a specific time to work on the task. Choose carefully: make sure it’s a period of time that you’ll actually have available. If distractions or alternatives show up when the time comes, say sorry, you have something to do. It’s important to consider this appointment set in stone in order to accomplish your goal.

2. Remind. Set a reminder to ensure you know when you’re supposed to start and are not busy with something else.

3. Relax. When the time comes to start, begin by sitting down and relaxing. Don’t worry about the task itself for now. Take some deep breaths. Don’t feel rushed: it’s an important thing to do, right? Then it’s worth taking a little time to get into a calm, focused mood. If you meditate, that can be a helpful tactic here.

4. Remember Your Goals. Now think for a moment about what you want to gain from completing this task. Visualize what you hope to accomplish with it, or remind yourself of things you like about it, or explicitly tell yourself why you were interested in it in the first place. If it’s something you don’t like for itself (such as, for instance, doing taxes or cleaning up someone else’s mess), think about what makes you interested in doing that, like having your financial ducks in a row or living up to your own ideals. Another benefit completion of many of these tasks offer is relief from having them hanging over us.

Don’t stop until you’ve latched onto at least one–and ideally several–things that make you want to finish this task, whether goals or positive associations. If you have no reason whatsoever to want to do it, why do you consider it important in the first place? If you really don’t need to do it, resolve not to and cross it off your list permanently. Otherwise, get in touch with your reasons.

5. List. List the first few specific, tiny tasks you’d need to do to get started. If you’re not sure, brainstorm, write, talk to yourself, or borrow someone you can depend and bounce ideas around until you have some idea.

These tiny tasks are not results: they’re really specific, straightforward things to do. For instance, if your goal is to file some insurance paperwork, then your first step probably isn’t “fill out claim forms,” but rather “Find Web site for insurance company so I can download claim forms” or “Gather all bills and documents I’ll need to fill out the claim.” You might even make it more specific than that. The point is to break down the first several steps–say, the first 15 minutes to an hour of work on the task, which for many tasks is all that’s required–into very clear, simple things you can do without a lot of thought.

6. Visualize. Picture yourself taking the first few steps. You don’t have to actually do anything just yet: just do a very good job of imagining yourself starting.

Then … begin!

How it works
Thinking about your reasons for taking the task on, making positive associations and picturing yourself doing the task should help prime your brain to make it easy to slip into starting to do the task. When you do, you’ll have specific, extremely simple steps laid out that you can tackle one after another: let them carry you through. If you run out of steps or have to reorganize, just insert a next step: “come up with more steps,” and use that step to work out the next 15 minutes to 1 hour of activity.

If you need the stronger stuff
If you find that even this process isn’t helping you get over your procrastination, it’s very likely you have broken ideas about it. Perhaps you’re telling yourself that you’re a bad person for not doing it, or that it absolutely needs to be done, or that not having done it yet is awful. These and many kinds of related thoughts can be worked out and made to stop bothering you through idea repair. Write down each negative thought you have about the task and work through the idea repair process with it. At the end you should find fewer obstacles and more motivation to move ahead.

How to Become More Focused and Enthusiastic, Part I: Plausibility

This is the first in a set of Willpower Engine articles on focus and enthusiasm.

Distraction or Enthusiasm?
If you’re having trouble focusing on a goal, there are at least two possible problems. One is that you’re getting distracted. If this is the real issue, then handling the distractions is all that’s needed to get on track. I’ve had a chance to talk about distractions in depth in the following four articles, so if that’s the subject of most interest to you, try these out:

The other possibility when it gets difficult to focus is that there isn’t enough enthusiasm, drive, or commitment toward the goal. For instance, someone who wants to learn Spanish but doesn’t take out the materials very often and isn’t very energetic about studying might not have the short-term enthusiasm about learning Spanish that would be needed to really make it happen–but at the same time, it might be honestly important to that person to learn Spanish. Unfortunately, importance doesn’t always translate to a sense of urgency and enthusiasm. Bridging that gap is what this and the articles that come after it are about.

Can it be done?
If you find yourself wanting to do something but not driven or enthusiastic to do it, a good approach early on is to ask yourself a few frank questions. There have been some very useful psychological studies in recent years that spell out some of the things a person needs in order to feel committed to a goal.

If your goal doesn’t feel realistic, or if it feels realistic for someone else but not for you, then it’s very difficult to feel enthusiastic about chasing it. After all, if you don’t believe you can do it then on some level you’re constantly telling yourself that you’re wasting your effort and heading for failure and disappointment.

It may seem like simple common sense to make sure a goal feels possible before pursuing it, but realistically, many of the best goals really don’t seem like they’ll ever happen until they do. For instance, a person who has received dozens of rejections on novels may not have much confidence about sending out a new book, but statistically is much more likely to succeed than someone who has never tried. Someone who wants to lose 100 pounds may be completely incapable of imagining a body that much fitter, yet every pound that comes off is proof that it is possible to lose the weight.

Convincing yourself
If you have a goal that logically seems like it should be possible but that doesn’t feel possible, the first thing to do is to make sure that you believe in that goal for good reasons. For instance, when I was a teenager I had a goal of becoming conversant in enough languages to speak at least a little to the majority of the world’s population. Learning those dozen or more languages might be possible in theory, but not unless I devoted all my efforts to it–and while I like languages, I wouldn’t want to do nothing but learn languages day in and day out!

If you conclude that your goal is realistic, the next thing is to prove it to yourself in a way you can understand on a gut level. Calculating that something can be done doesn’t always translate to confidence that we’ll really do that thing. Here are some ways to get from here to there:

  • Think about things you’ve achieved in your life so far. Is any of them similar in important ways to what you’re trying to achieve? If so, go back and remind yourself of that experience in detail.
  • Find role models, whether through magazine articles, documentaries, interviews, news reports, blogs, looking among the people you already know, or elsewhere. My conviction that I could lose weight and get fit came in large part from seeing my sister do just that (60 pounds later, my conviction proved to be right).
  • Look at the exact requirements and think about how you’ll tackle each one. If your goal is to get a much better job, research job descriptions for those positions and even ask companies that hire for them what they look for in a candidate. Then map out a specific plan to getting as many of those qualifications as possible. When you have a very precise plan and know what you need to achieve, it’s much easier to feel confident.
  • Plan or do your first step. If the end goal is hard to picture, just picture what it would look like to move a little bit toward that. For instance, if you want to get your whole house organized, concentrate on only one very small area and organize that. If you can do that effectively, then organizing the rest of the house is mainly a matter of repeating something you’ve already done successfully.
  • Visualize what it will be like to accomplish your goal. Get a very clear, vivid picture in your mind of what you want to achieve, and daydream about that situation often–daily or more if you can, the more often the better!
